Cuando se empieza un proyecto, usualmente actuamos por instinto y no llevamos un control sobre el papel de todo lo que hemos hecho para lograr levantar una estructura que funcione y se mantenga, pero aunque esto resulte funcional en algún momento, la creación de manuales de procedimientos son la mejor herramienta que podemos tener no solo para prepararse ante eventualidades, sino también para mantener una disciplina de trabajo que garantice que todo salga correctamente.

Y no es cuestión de contratar a alguien que se encargue de realizarlo, sino de tomarnos el tiempo para escribir cómo hacemos las cosas, revelando nuestro modus operandi desde la A hasta la Z, de manera de tener la referencia de el cómo hacer cualquier actividad interna, y dejar en claro tanto para sucesores como posibles empleados la forma de trabajo ideal para mantener el orden dentro del sistema.

Su importancia radica, en la necesidad de contar con directrices adecuadas para seguir funcionando, a pesar de los cambios de empleados, de proveedores, de dueños e inclusive de ramo, pues la base del manual es la cultura empresarial que debe implantarse para que los procesos se cumplan cabalmente.

Dos casos de estudio...

En mis días de trabajar en uno de los programas de TV más longevos de la televisión venezolana, había un evento que se repetía una vez al año, y que implicaba un despliegue de mucho personal, presupuesto y tiempo. Sin embargo, cuando llegaba el momento de asumirlo, todo el equipo de trabajo iba a tientas, recordando lo que se había hecho el año anterior y apagando pequeños "incendios" producto de la improvisación.

Siendo yo una asistente en el proyecto, vi la necesidad de simplificar el proceso, y tomé la iniciativa de crear un documento que indicara todo lo que había que hacer para este evento, de manera que no se perdieran detalles y se cometieran errores que podrían evitarse.

Recuerdo que partí de la carpeta de producción en donde se conservaban todos los memorandum de la experiencia previa, de manera de hacer un organigrama para empezar "por el principio", eliminando las improvisaciones que ralentizaban el proceso.

Al final de todo, logré resumir una carpeta de más de 30 memorandum, en una sola página, que luego pasó a ser el manual fijo para organizar la parodia humorística del Miss Venezuela.

Actualmente, en el supermercado donde trabajo, intenté sistematizar los procesos, pues el personal de reposición suele cambiarse con mucha frecuencia, con lo cual se debe explicar la manera de trabajar a cada nuevo repositor.

Sin embargo, los supervisores me dijeron que no era necesario, pues aunque a ellos les gusta mi método de trabajo, dicen que cada quien tiene su manera de hacer las cosas y que ellos quieren que los nuevos empleados no se sientan coaccionados.

En este caso, a pesar de ser necesario el manual, para evitar repetir constantemente la información, el proceso fue desestimado, aunque ello implique una inversión de tiempo que pudiera evitarse, además de depender de solo una persona que explique todo, pues ellos no se encargan del entrenamiento, así que cuando yo decida renunciar, se perderá toda la estructura fomentada por mi en mis años de labor con ellos.

And it is not simply a matter of hiring someone to do it for us, but of taking the time to write down how we do things, setting out our modus operandi from A to Z, so that we have a reference guide for carrying out any internal activity, and making it clear to both successors and potential employees the ideal way of working to maintain order within the system.

Its importance lies in the need for appropriate guidelines to ensure the business continues to function, despite changes in staff, suppliers, owners and even the industry itself, as the foundation of the manual is the corporate culture that must be instilled so that processes are fully adhered to.

Two case studies...

Back when I was working on one of the longest-running TV programmes on Venezuelan television, there was an event that took place once a year and involved a significant deployment of staff, budget and time. However, when the time came to organise it, the whole team was groping in the dark, trying to remember what had been done the previous year and putting out minor ‘fires’ caused by improvisation.

As I was an assistant on the project, I saw the need to simplify the process, and I took the initiative to create a document setting out everything that needed to be done for this event, so that no details would be overlooked and avoidable mistakes would not be made.

I remember starting with the production folder where all the memos from previous years were kept, so that I could draw up an organisational chart to start ‘from the beginning’, eliminating the improvisations that were slowing the process down.

In the end, I managed to summarise a folder containing more than 30 memos into a single page, which then became the standard manual for organising the Miss Venezuela parody.

Currently, at the supermarket where I work, I have tried to systematise the processes, as the stocking staff tend to change very frequently, which means we have to explain how to do the job to every new stocker.

However, my supervisors told me it wasn’t necessary, as although they like my way of working, they say that everyone has their own way of doing things and that they want new employees not to feel pressured.

In this case, although the manual was necessary to avoid constantly repeating the same information, the idea was rejected, even though this means an unnecessary investment of time, as well as relying on just one person to explain everything, since they are not responsible for training. Consequently, when I decide to resign, the entire structure I have built up over my years of working with them will be lost.
